Keep threshold: 60% voluntary adoption within 30 days of availability. If people choose to use it when given the option, it’s solving a real problem.

Kill signal: Requires ongoing training campaigns, reminder emails, or management pressure to maintain usage. If adoption is a sales job, the tool failed its job.

Trust is the compound interest of any AI system. If teams trust it more over time, it scales. If trust stalls, the system does too.

Criteria 3: Trust Accumulation

Does the system earn more autonomy over time, or does it remain on training wheels?

What to measure: Escalation rate over time. Track what percentage of AI decisions require human review after 30, 60, and 90 days.

Keep threshold: Escalation rate drops below 10% after validation period. The system proves reliability through consistent performance, earning team confidence.

Kill signal: Teams still validate every output after months of deployment. If trust isn’t building, the system isn’t reliable enough to scale.

This is the quiet killer of most AI investments. A system can be powerful, accurate, and well-funded and still fail simply because it lives outside the natural flow of work.

Criteria 4: Workflow Integration

Does it live where work already happens, or does it create another destination?

What to measure: Context switches required to use the capability. Count how many tools, tabs, or interfaces someone must navigate.

Keep threshold: Zero additional tools or interfaces needed. The AI is embedded directly into existing workflows through APIs and integrations.

Kill signal: Usage requires phrases like “log into the AI platform” or “switch to the chatbot interface.” Every additional step reduces adoption and creates friction.

The 30-Minute Portfolio Audit

A lightweight exercise leaders can run without prep.

Step 1: Inventory (10 minutes)

List every AI initiative with budget above $50K annually. Include tools, platforms, pilots, and “innovation experiments.” Most portfolios have 8-12 items. Write them down.

Step 2: Score (15 minutes)

Rate each initiative against the four criteria using a 1-5 scale:

Be honest. A “3” means it works. A “1” means it doesn’t. No partial credit for effort.

Step 3: Rank and Decide (5 minutes)

Calculate total scores (maximum 20 points possible). Scores tell the truth:

18-20 points: Core capability. Protect, expand, and build on it.
